Persona versus ideal customer profile
An ideal customer profile (ICP) describes the company: industry, headcount, revenue, tech stack, growth stage. A buyer persona describes the person inside that company who feels the pain, owns the budget or KPI, and can say yes. Cold email needs both, because the ICP builds the list and the persona writes the email.
The output here combines them on purpose. The company profile and list-building filters are for whoever builds lists. The pains, goals, objections and angles are for whoever writes copy. Keep them together in one document so the two jobs stay aligned.
- ICP answers: which companies should be on the list?
- Persona answers: who do we email and what do we say?
- Triggers answer: when is the right moment?
- Objections answer: what will stop the deal, and what do we say back?
Why searchable attributes beat adjectives
A persona that says 'ambitious, data-driven marketing leader' cannot be turned into a list. A persona that says 'Head of Demand Gen or SDR Manager at a 10 to 200 person B2B SaaS company using HubSpot and hiring SDRs' can be built in any lead database in minutes. Nova is instructed to prefer the second kind.
Tech signals tell you the company already spends money on the category, which shortens the education you need to do. Hiring signals tell you about timing: a company hiring three SDRs is about to scale outbound whether or not it has the infrastructure ready.
Titles: Head of Demand Gen, SDR Manager, Growth Ops Lead
Headcount: 10 to 200
Tech: HubSpot or Salesforce, Google Workspace, a sequencer
Hiring: SDR, Growth Ops, Marketing Automation roles
Trigger: new outbound client, deliverability audit, stack consolidationTurning the persona into a campaign
Start with the list-building filters and pull a small batch, a few hundred contacts, rather than the whole market. Pick one messaging angle and one pain and write the opener around them. Personalise the first line for the accounts that matter most; use merge tags for the rest.
Watch replies, not opens. If a segment replies and another does not, the persona is telling you something: narrow the filters to what worked and try a second angle on the rest. Sending from properly authenticated, warmed domains matters here too, and InboxOne sets that up automatically so the test measures the message, not the infrastructure.
- Pull a small list per persona and angle.
- One pain, one angle, one ask per email.
- Personalise the top accounts by hand.
- Review positive replies weekly and refine the filters.
